The Future of Work = Creativity + Autonomy

Some recent research from Indiana University suggests that, in the right circumstances, a stressful job is actually good for you. Assuming that you have a sufficient degree of control over your own work, and enough individual input on decision-making and problem-solving, you may actually live longer. In short, the future of work and the key to a healthy working life is both creativity and autonomy.

Context

In a previous blog, I discussed the changing economic relationship we have with work, in which I re-framed what we mean by “employment”, what it means to be “employed”, and what the new era of work might look like, based on a world of “suppliers” (who offer their services as independent contractors) and “clients” (who expect access to just-in-time and on-demand resources).

The expanding “gig economy” reinforces the expectation that by 2020, average job tenure will be 3 years, and around 40% of the workforce will be employed on a casual basis (part-time, temporary, contractor, freelance, consultant etc.). The proliferation of two-sided market places such as Uber, Foodera, Freelancer, Upwork, Sidekicker, 99designs, Envato and Fiverr are evidence of this shift from employee to supplier.

We are also seeing a trend for hiring platforms that connect teams of technical and business skills with specific project requirements posted by hiring companies. Many businesses understand the value of people pursuing and managing “portfolio careers”, because companies may prefer to access this just-in-time expertise as and when they need it, not take on permanent overheads. But there are still challenges around access and “discovery”: who’s available, which projects, defining roles, agreeing a price etc.

Contribution

Meanwhile, employers and HR managers are re-assessing how to re-evaluate employee contribution. It’s not simply a matter of how “hard” you work (e.g., the hours you put in, or the sales you make). Companies want to know what else you can do for them: how you collaborate, do you know how to ask for help, and are you willing to bring all your experience, as well as who and what you know to the role? (As a case in point, when Etsy’s COO, Linda Kozlowski was recently asked about her own hiring criteria, she emphasized the importance of critical thinking, and the ability for new hires to turn analysis into actionable solutions.)

In another blog on purpose, I noted that finding meaningful work all boils down to connecting with our values and interests, and finding a balance between what motivates us, what rewards us, what we can contribute, and what people want from us. As I wrote at the time, how do we manage our career path, when our purpose and our needs will change over time? In short, the future of work will be about creating our own career opportunities, in line with our values, purpose and requirements.*

Compensation

From an economic and social policy perspective, no debate about the future of work can ignore the dual paradoxes:

  1. We will need to have longer careers (as life expectancy increases), but there will be fewer “traditional” jobs to go round;
  2. A mismatch between workforce supply and in-demand skills (plus growing automation) will erode “traditional” wage structures in the jobs that do remain

Politicians, economists and academics have to devise strategies and theories that support social stability based on aspirational employment targets, while recognising the shifting market conditions and the changing technological environment. And, of course, for trade unions, more freelance/independent workers and cheaper hourly rates undermine their own business model of an organised membership, centralised industrial awards, enterprise bargaining and the residual threat of industrial action when protective/restrictive practices may be under threat.

Which is why there needs to be a more serious debate about ideas such as the Universal Basic Income, and grants to help people to start their own business. On the Universal Basic Income (UBI), I was struck by a recent interview with everyone’s favourite polymath, Brian Eno. He supports the UBI because:

“…we’re now looking towards a future where there will be less and less employment, inevitably automation is going to make it so there simply aren’t jobs. But that’s alright as long as we accept the productivity that the automations are producing feeds back to people ….. [The] universal basic income, which is basically saying we pay people to be alive – it makes perfect sense to me.”

If you think that intellectuals like Eno are “part of the problem“, then union leaders like Tim Ayres (who advocates the “start-up grant”), actually have more in common with Margaret Thatcher than perhaps they realise. It was Thatcher’s government that came up with the original Enterprise Allowance Scheme which, despite its flaws, can be credited with launching the careers of many successful entrepreneurs in the 1980s. Such schemes can also help the workforce transition from employment in “old” heavy industries to opportunities in the growing service sectors and the emerging, technology-driven enterprises of today.

Creativity

I am increasingly of the opinion that, whatever our chosen or preferred career path, it is essential to engage with our creative outlets: in part to provide a counterbalance to work/financial/external demands and obligations; in part to explore alternative ideas, find linkages between our other interests, and to connect with new and emerging technology.

In discussing his support for the UBI, Eno points to our need for creativity:

“For instance, in prisons, if you give people the chance to actually make something …. you say to them ‘make a picture, try it out, do whatever’ – and the thrill that somebody gets to find that they can actually do something autonomously, not do something that somebody else told them to do, well, in the future we’re all going to be able to need those kind of skills. Apart from the fact that simply rehearsing yourself in creativity is a good idea, remaining creative and being able to go to a situation where you’re not told what to do and to find out how to deal with it, this should be the basic human skill that we are educating people towards and what we’re doing is constantly stopping them from learning.”

I’ve written recently about the importance of the maker culture, and previously commented on the value of the arts and the contribution that they make to society. There is a lot of data on the economic benefits of both the arts and the creative industries, and their contribution to GDP. Some commentators have even argued that art and culture contribute more to the economy than jobs and growth.

Even a robust economy such as Singapore recognises the need to teach children greater creativity through the ability to process information, not simply regurgitate facts. It’s not because we might need more artists (although that may not be a bad thing!), but because of the need for both critical AND creative thinking to complement the demand for new technical skills – to prepare students for the new world of work, to foster innovation, to engage with careers in science and technology and to be more resilient and adaptive to a changing job market.

Conclusions

As part of this ongoing topic, some of the questions that I hope to explore in coming months include:

1. In the debate on the “Future of Work”, is it still relevant to track “employment” only in statistical terms (jobs created/lost, unemployment rates, number of hours worked, etc.)?

2. Is “job” itself an antiquated economic unit of measure (based on a 9-5, 5-day working week, hierarchical and centralised organisational models, and highly directed work practices and structures)?

3. How do we re-define “work” that is not restricted to an industrial-era definition of the “employer-employee/master-servant” relationship?

4. What do we need to do to ensure that our education system is directed towards broader outcomes (rather than paper-based qualifications in pursuit of a job) that empower students to be more resilient and more adaptive, to help them make informed decisions about their career choices, to help them navigate lifelong learning pathways, and to help them find their own purpose?

5. Do we need new ways to evaluate and reward “work” contribution that reflect economic, scientific, societal, environmental, community, research, policy, cultural, technical, artistic, academic, etc. outcomes?

Life Lessons from the Techstars founders

Melbourne’s startup community is very fortunate to host some of the leading names in the startup world, who are more than willing to share their experiences and insights in front of packed, eager (even adulatory) audiences. The most recent visitors were Brad Feld and David Cohen, renowned entrepreneurs, and co-founders of the global Techstars accelerator and startup programmes. By the sounds of David’s recent blog, they really liked Melbourne (may have something to do with tennis…). But aside from talking about startups and the local eco-system, they had plenty to say about “startup life” as well.

techstarslogoDuring a fireside chat and Q&A facilitated by Leni Mayo, hosted at inspire9, with the support of Innovation in the Wild in conjunction with Startup Victoria, we learned a lot about what it takes to build a startup community, the role of government, limitations of current VC funding models, plus lots of personal tips on work/life balance etc.

First, based on the so-called “Boulder thesis”, there are four key elements to building a successful startup community:

  1. Entrepreneurs must act like leaders
  2. There has to be a long-term perspective (20 year horizon)
  3. The community has to be inclusive of anyone who wants to participate, and
  4. The leaders have to create activities for everyone to engage

There was also a discussion on why they chose Boulder as their base – which was slightly harder to explain. There was mention of the size of the population, the critical mass of wealthy investors and successful entrepreneurs, the liberal attitudes and culture, and the proximity to Denver (but at the same time, it’s not Denver?). Perhaps it’s something in the water?

Second, the community must rely on network effects, and not attempt to impose structure. That can be particularly hard when trying to co-ordinate scarce resources, attract potential investors, and win the ear of government. But I understand that a community should be capable of being a self-organising entity, as long as there is a clear and shared purpose?

Third, the role of government should be to get engaged (but stay out of the way?). The best thing our elected representatives and their bureaucrats can do is “shine a light on success”. This was particularly pertinent when our guests talked about some of the startups based in the same building where we were meeting: despite being very familiar with these companies in the USA, they had little idea that they were based in Melbourne.

Fourth, the community members have to “act what you want to be” (sort of, “be the change you want to see”?). I take this to be about being authentic, acting with integrity, giving back, and affording people due respect and recognition. Part of this is about having the right settings on culture, and taking responsibility for setting the tone of the community.

Fifth, given that some aspects of the current VC funding model are broken (fewer unicorns, fewer simple but big ideas emerging, too many short-term investment horizons, over-ambitious expectations on returns?), and if we want investors to behave in a certain way (especially if we need them to take a longer-term perspective), we have to educate them, engage them, bring them on the journey.

Finally, it was with remarkable candour that both guests spoke about achieving work/life balance, maintaining healthy relationships with their spouses, families and friends, and learning how/when to switch off. Mostly, they make specific time to take breaks, schedule date nights, compensate for the quality family time when they will be on the road, reflect on what is and isn’t working in all aspects of their lives, and continue to question/challenge themselves. The use of personal coaches and business mentors was also discussed, and it was refreshing to hear that such successful people acknowledge that sometimes they need help, and they certainly don’t have all the answers themselves.

The Maker Culture

London’s newly re-opened Design Museum welcomes visitors with a bold defining statement of intent. According to the curators, there are only designers, makers and users. To me, this speaks volumes about how the “makers” are now at the forefront of economic activity, and how they are challenging key post-industrial notions of mass-production, mass-consumption and even mass-employment. Above all, as users, we are becoming far more engaged with why, how and where something is designed, made and distributed. And as consumers we are being encouraged to think about and take some responsibility for our choices in terms of environmental impact and sustainability.

There are several social, economic, technological and environmental movements that have helped to define “maker culture”, so there isn’t really a single, neat theory sitting behind it all. Here is a (highly selective) list of the key elements that have directly or indirectly contributed to this trend:

Hacking – this is not about cracking network security systems, but about learning how to make fixes when things that don’t work the way that we want them to, or for creating new solutions to existing problems – see also “life hacks”, hackathons or something like BBC’s Big Life Fix. Sort of “necessity is the mother of invention”.

Open source – providing easier access to coding tools, software programs, computing components and data sources has helped to reduce setup costs for new businesses and tech startups, and deconstructed/demystified traditional development processes. Encompasses everything from Linux to Arduino; from Github to public APIs; from AI bots to widget libraries; from Touch Board to F.A.T. Lab; from SaaS to small-scale 3-D printers.

Getting Sh*t Done – from the Fitzroy Academy, to Andrea de Chirico’s SUPERLOCAL projects, maker culture can be characterised by those who want: to make things happen; to make a difference; to create (social) impact; to get their hands dirty; to connect with the materials, people, communities and cultures they work with; to disrupt the status quo; to embrace DIY solutions; to learn by doing.

The Etsy Effect – just part of the response to a widespread consumer demand for personalised, customised, hand-made, individual, artisan, crafted, unique and bespoke products. In turn, platforms like the Etsy and Craftsy market places have sparked a whole raft of self-help video guides and online tutorials, where people can not only learn new skills to make things, they can also learn how to patch, repair, re-use, recycle and re-purpose. Also loosely linked to the recent publishing phenomena for new magazines that combine lifestyle, new age culture, philosophy, sustainability, mindfulness, and entrepreneurism with a social conscience.

Startups, Meetups and Co-working Spaces – if the data is to be believed, more and more people want to start their own ventures rather than find employment with an existing organisation. (Under the gig economy, around 40% of the workforce will be self-employed, freelance or contractors within 5 years, so naturally people are having to consider their employment options more carefully.) While starting your own business is not for everyone, the expanding ecosystem of meetups and co-working spaces is enabling would-be entrepreneurs to experiment and explore what’s possible, and to network with like-minded people.

Maker Spaces – also known as fabrication labs (“FabLabs”), they offer direct access to tools and equipment, mostly for things like 3-D printing, laser-cutting and circuit-board assembly, but some commercial facilities have the capacity to support new product prototyping, test manufacturing processes or short-run production lines. (I see this  interface between “cottage industry” digital studios and full-blown production plants as being critical to the development of high-end, niche and specialist engineering and manufacturing services to replace the declining, traditional manufacturing sectors.) Some of the activity is formed around local communities of independent makers, some offer shared workshop spaces and resources. Elsewhere, they are also run as innovation hubs and learning labs.

Analogue Warmth – I’ve written before about my appreciation for all things analogue, and the increased sales of vinyl records and even music cassettes demonstrate that among audiophiles, digital is not always better, that there is something to be said for the tangible format. This preference for analogue, combined with a love of tactile objects and a spirit of DIY has probably reached its apotheosis (in photography at least) through Kelli Anderson’s “This Book Is A Camera”.

Finally, a positive knock-on effect of maker culture is the growing number of educational resources for learning coding, computing, maths and robotics: Raspberry PI, Kano and Tech Will Save Us; KidsLogic, Creative Coding HK and Machinam; Robogals, Techcamp and robokids. We can all understand the importance of learning these skills as part of a well-rounded education, because as Mark Pascall, founder of 3months.com, recently commented:

“I’m not going to advise my kids to embark on careers that have long expensive training programs (e.g. doctors/lawyer etc). AI is already starting to give better results.”

Better to learn how things work, how to design and make them, how to repair them etc., so that we have core skills that can adapt as technology changes.

My Extended Gap Year

I was recently interviewed for a story about the Future of Work. One of the questions asked how I had arrived at my current portfolio career. As I reflected on the past few years of my working life, I realised that my ongoing journey resembled something of an extended gap year, because of the wide range of interests I have been exploring and the variety of projects I have been working on.

During my “original” gap year between school and university, I was a postman, I volunteered at a community law centre, I worked in a bread factory, on a building site and at a law firm, and travelled abroad. My primary goals then were to get some “real” life and work experiences and think about what I might like to do as a career once I graduated. If nothing else, it showed me how to work with other people, develop some resilience and resourcefulness, and discover what I might be passionate about. And while my career went in quite a different direction to the one I had imagined, the gap year experience was an invaluable part of the learning process.

Since my last corporate gig, I have embarked on what feels to be a continuous personal development programme. Aside from undertaking some professional development, participating in hackathons, serving on advisory boards, guest blogging, co-presenting numerous radio shows, developing a prototype HR app, joining various Meetup Groups, and working with a number of startups and entrepreneurs, most recently I have been working in the digital asset space (Bitcoin, Blockchain etc.) and in innovation using design thinking and collaboration models.

As part of my extra-curricular activities, I have continued to explore various digital tools and platforms for composing, recording and distributing my music – I even wrote a piece for Melbourne’s Federation Bells which is on semi-regular rotation – and I have learned some practical skills in picture framing and constructing display boxes out of Perspex.

What this all adds up to is a continuous desire to keep learning, to keep exploring interesting stuff, maintaining a sense of curiosity and not standing still – stagnation is the death of creativity! And while I may not have imagined embarking on such a career path after working in senior corporate roles for many years, the current journey is varied, seldom boring, and frequently rewarding.

For anyone who may feel they are stuck in their current work, or cannot see where there career is going, I would encourage you to think about taking a “gap year” – to explore, experience and experiment with your career options, to challenge your current perceptions, to take yourself out of your comfort zone, and above all to embrace the potential for change. Even if this does not feel like re-inventing yourself, it should be an invigorating and rewarding experience – and I’m more than happy to share some of my own insights if you want to contact me via this blog.
